The Calendar Reminder I Should Have Set in July

I manage vendor relationships and internal ops for a 60-person company, and every single year, without fail, someone in leadership asks about Diwali gifting for the team in the same week the actual planning should have already been finished. This year was no different. Eleven days out, my inbox had the subject line: "Diwali gifting — thoughts?"

Eleven days is not a comfortable runway for most personalised gifting vendors. I know this because I'd been burned before — a previous year, a different vendor, a two-week minimum lead time I discovered only after I'd already promised leadership it would be handled. That year we ended up with a rushed, generic hamper order because it was the only thing available on short notice. Nobody remembered it by December.

I wasn't going to repeat that mistake, so this time I actually asked the lead-time question upfront, before committing to anything.


The Honest Answer I Got

The answer was straightforward rather than a sales pitch. Illustration work for a single custom piece typically takes 15 to 30 minutes of actual drawing time once a reference photo and details are provided — which meant even at 60 units, the illustration workload itself was measured in days, not weeks. The real variable was preparation: getting 60 individual reference photos and personal details collected from our side, and production and shipping time on the other end.

We agreed on a realistic split: a hard deadline for me to submit all 60 reference photos and personalisation notes (day 3), illustration and production running through days 4–9, with days 10–11 held as buffer for shipping and any last adjustments. It wasn't loose. It was honest about where the actual time pressure sat — mostly on my side, collecting information from 60 people, not on the illustration itself.


What I Learned About Lead Time in This Category

Here's the actual, honest breakdown, based on what I now understand after going through this process:

Under 5 people, under 5 days: Very realistic. Illustration time for a handful of individually custom pieces is genuinely fast — often the same day, occasionally next day for anything with layered detail.

5–30 people, 7–10 days: Comfortable. This gives enough buffer for reference photo collection (usually the actual bottleneck, not production) and standard shipping.

30–60 people, 10–14 days: Doable, as I found out, but the constraint is almost always on the ordering company's side — getting everyone's photo and details collected on time — not on the illustration or production side.

60+ people or highly complex multi-person illustrations, 14+ days: Recommended, mainly to allow comfortable proofing and revision time rather than rushing approvals under pressure.


What's Actually the Bottleneck

The thing nobody expects: the slowest part of corporate bulk gifting almost never turns out to be the illustration or the production. It's collecting 60 individual reference photos and personalisation notes from 60 different people, most of whom won't reply to your internal email until the third reminder.

If you're planning corporate gifting, build your internal collection deadline in first, then work backward. Give yourself more buffer for chasing your own colleagues for photos than you think you'll need — that was the actual lesson from this Diwali, not the vendor's production speed.


What I'd Do Differently Next Year

Set the internal reminder in early September for Diwali, not the week before. Not because the vendor can't move fast — they genuinely can — but because 60 people replying to a photo request is its own project with its own timeline, separate entirely from how quickly a custom illustration can be made.

We got all 60 gifts delivered on time. Nobody in the office knew how close it came to not happening. That's the goal every year, honestly — not heroics, just enough lead time that nothing feels rushed by the time it reaches someone's desk.
